Layer 4: Admin and implementation partner interviews

A pre-meeting briefing feature will depend heavily on the quality of data in the org — if account history is sparse or meeting activities aren't logged, the AI has nothing to surface. I need to understand:

  • How consistently do reps in these orgs actually log activities?

I would flag to the VP that at 90 days, we are unlikely to have statistically significant win rate data — the sales cycle at most enterprise accounts is 3–6 months. I would present directional indicators and commit to a 6-month business impact review.

Layer 4 — Health Signals (Early warnings)

  • Insight Dismissal Rate: If reps are actively dismissing or marking insights as irrelevant, this is a model quality signal — the AI is surfacing noise, not signal
  • Opt-out Rate: % of reps who had at least one transcribed call but then disabled the feature — highest-signal negative indicator

What I'd actually present to the VP

Yes — with a principled framework. Salesforce's obligation to its end customers is to provide a platform that is increasingly complete and valuable over time. If a capability is core enough to the CRM workflow that 70%+ of customers need it and the ISV ecosystem has not delivered an affordable, accessible solution for the full customer range (including SMB), Salesforce is justified in building native. These three concerns are categorically different in type and severity, and conflating them leads to poor product decisions.

  1. Authenticity concern (reps don't sound like themselves): This is a product quality and user experience problem. Solvable. It should not block the feature.
  1. GDPR concern (AI processing prospect personal data): This is a legal compliance and trust risk. Potentially blocking, depending on the legal analysis. Requires a legal/privacy review before any decision.
  1. Data accuracy error (wrong pricing figure sent): This is a correctness and safety problem. The most severe of the three — it caused a real-world, near-costly error. This is the reason AI agents need human oversight gates before acting in the world.

How I would evaluate each

Authenticity:
This is expected friction in any AI writing assistant. The question is whether the friction is inherent to the concept (in which case it is a product design problem) or inherent to the implementation (in which case it is a model tuning problem). I would invest in personalisation — training the model on each rep's previous emails to develop a writing style fingerprint. I would also consider offering a "review and edit" mode before sending, which addresses authenticity concerns while maintaining the time-saving value.

GDPR:
The concern is that the AI agent processes prospect PII (name, company, role, meeting notes which may contain personal information) to draft the email. This may require a Data Processing Agreement review, a Data Protection Impact Assessment (DPIA), and potentially explicit consent from prospects that their meeting data will be used in AI processing. I would bring in Salesforce's legal and privacy teams immediately. This is not a PM decision alone. The risk profile of this type of error is high enough that I would not ship an autonomous "send without rep review" mode until we can demonstrate near-zero error rates on correctness in a controlled test environment.

My product recommendation

Ship the feature — but in a constrained form:

This is where I push back constructively. A 5-month rearchitecting project for one customer's preferred SLA model is almost certainly not the right investment — both for the timeline (misses the renewal window anyway) and for the product (we should not rearchitect core infrastructure for a single use case). Before accepting the 5-month estimate, I ask engineering: is there a simpler path? If we build offline capability well, we are not building a feature for one customer; we are closing a competitive gap against ServiceMax, ClickSoftware, and IFS, all of which have more mature offline support than Salesforce Field Service today. The utilities company has surfaced a real platform limitation with their negotiating leverage. That is useful information, not a negotiating tactic.

How I would structure the engagement

Step 1: Requirements pressure-testing

The utilities company has provided requirements. Before accepting them as the product spec, I would run a structured workshop with their operations leads to separate:

  • Non-negotiable requirements: What must work offline for legal, safety, or operational reasons? (Work order completion, technician sign-off, hazard reporting)
  • Nice-to-have requirements: What would they prefer to work offline but could live without? (Parts inventory lookup, historical asset data)
  • Requirements that are actually data sync preferences: Some "offline" requirements turn out to be "we want faster sync" once you dig into the actual workflow

Separately, I would interview 5–8 other field service customers with documented low-connectivity issues to validate that the core offline requirement generalises. If the utilities company's requirement is idiosyncratic to their specific workflow, that changes my calculus.

Step 2: Architecture decision — offline-first vs offline-tolerant

These are not the same thing and the engineering cost difference is significant. Offline-first means the application is designed from the ground up to work without connectivity as the default, with sync as the supplementary process. Offline-tolerant means the application works online by default but can queue certain actions and sync when reconnected. The 8-month estimate likely assumes offline-first. Offline-tolerant for core work order completion is achievable in 4–5 months and may satisfy 80% of the use case.

I would not make this decision alone — it requires the engineering lead and the utilities company to agree on which architecture serves their operational reality. A utility technician who is underground for 8 hours needs offline-first. One who loses connectivity intermittently on rural roads needs offline-tolerant.

Step 3: Commercial structure

A $45M ARR customer requesting an 8-month platform investment should be structured as a co-development partnership, not a standard product request. I would work with the account team to negotiate:

  • The utilities company joins a Design Partner Programme — they provide access to technicians for user research, participate in beta testing, and commit to a reference customer relationship post-launch
  • Salesforce commits to delivering offline core work order management (not every offline feature they requested) by a defined date
  • The feature ships as a general-availability capability, not a custom extension. The utilities company does not get exclusivity — they get first access.

Step 4: Sequencing for the broader customer base

If the architecture is right, offline capability becomes a platform capability. The sequencing:

  • Month 1–2: Design sprint with utilities company and 3 other low-connectivity customers
  • Month 3–6: Build offline-tolerant core (work order completion, sign-off, basic status update)
  • Month 7: Beta with design partners, including utilities company
  • Month 8: GA release. Roadmap subsequent offline feature expansion (parts lookup, asset history) for following quarters
